Anyone ever done this? Is it tricky?
Theres nothing wrong with my turbo at the moment, but I just spotted a cheap t25 - was thinking about buying it to re condition as a project... probably come in useful sometime.
I also found a place that will balance it for £50, so potentially I could have a good as new puffer not much money.

Seen it done. Certainly as a wastegate turbo much simpler than VNT.
I think usually people just buy the CHRA as a whole assembly

Have seen a few videos on you tube and pulled one a part to have a look at it also spun the core to make it fit[dummy build] Looking to rebuild it soon as have a rebuild kit for it.
Give it a go.

If you use the right supplier the chra comes already balanced with cert to prove We used Horizon Turbos to rebuild a 320D £85 Split the clam, pop out the old cartridge, clean everything up and re-assemble... simple. No issues so far

If it can be fixed with a hammer, then it must be an electrical fault

I made 2 turbos into one for a Mondeo TDCI that had broken the shaft, so put bearings shaft and wheels from one with dead electric actuator into my housing as the housing turned out to be different on the vacuum actuator one that had broken. I had intended to just swap the actuator over, but not possible.
Took care when doing it and problem free for 12k miles or so i put on it, but probably just got lucky on the balance etc.

A saw a DIY guide a few years ago, it advised marking both wheels before dismantling so you could strip & rebuild without rebalancing
